How to Earn Your Employees' Respect

Q: How do you, as boss, earn your staff's respect?
A: The question has brought even captains of industry to their knees, to say nothing of Rodney Dangerfield. John Linehan, president and CEO of Boston-based nonprofit Zoo New England, began earning the respect of his 180 employees from the bottom of the organization's food chain. Linehan was hired in 1981 as a laborer, a position he describes as "below a zoo attendant." He was named to his current role in 2001.

"I've done just about anything any of them have ever done or will ever do," Linehan says. "That includes all the dirty work, the hard work."

Specifically, over a three-decade career with Zoo New England--which operates Franklin Park Zoo in Boston and Stone Zoo in nearby Stoneham, Mass.--Linehan has given CPR to a gorilla, been speared in the face by an Asian mountain goat and found himself up to his shoulder inside a zebra that was giving birth. In 2003, when a 300-pound gorilla misnamed Little Joe escaped from the Franklin Park Zoo, Linehan gave chase with a tranquilizer gun.

On the subject of respect, he says, "I think it starts with trying to walk the talk."

For Linehan, starting at the bottom has had dual benefits: Staff members know that he once did their jobs, and he has a better understanding of each employee's workplace hardships. "The guy who's cleaning the bathroom," he cites as an example. "It's important for him to understand how important his work is to the organization."

Strangely enough, earning the respect of the people you work with can be more difficult when you enter the company at the top. For those so disadvantaged, Linehan has some basic advice: Listen with an open mind. Communicate honestly. Know your employees. And never forget to treat them with respect.

"There's a huge difference between exerting the power inherent in being a CEO and earning respect," he says.

Linehan has learned that good ideas come from across the organizational chart. He says he'll give time to any employee who approaches him with an idea on how to improve zoo operations. "But it's also not 'yes-ing' them to death," he says. "I think that's not a way to earn respect. Some of the keys are being truly genuine--listening openly, being honest, providing feedback."

Linehan advises bosses to be upfront with their staffs. We've said this before, but it's important: You can't be an effective leader if you're not an effective communicator. Linehan tries to convene a monthly meeting for all employees. In his view, the "be upfront" rule is especially important during difficult times. "In the end," he says, "when you get through the really tough times, that's when you're most reliant on that incredible relationship you've developed with your staff."

Respect, he contends, comes down to authenticity. Without it, even the most capable boss loses credibility. "It's a precious resource," Linehan says. "It's hard to get it back once you lose it."

5 Ways to Reward Employees When Raises Aren't an Option

Many workers are doing double duty these days because employers either can’t afford to hire more staff or are reluctant to do so in this still shaky economy. That makes it increasingly important to provide incentives -- or risk losing your most valued employees.

“A lot of companies, especially small businesses, have staffers that need a morale boost, maybe following a round of layoffs, or because the company simply can’t afford to give raises or bonuses that staff deserve,” says David Jacobson, founder of TrivWorks, a New York-based teambuilding company. “But I’ve seen some interesting and creative alternative forms of reward that work well.”

While you may not be able to give every deserving employee a raise or bonus, here are five ideas for rewarding your staff in meaningful ways that don’t involve cash:

1.Side projects

Some employees enjoy working on projects that don’t fall under their official job descriptions but could tap into a hobby or special interest. For instance, New York-based Employment Taxation Software Solutions recently began offering some employees “job mobility,” or the chance to spend some of their down time each week working on tasks in other departments such as marketing, video production or training.

“Most employees don't start their lives out looking to become sales reps or accountants,” says Cameron Keng, the firm’s founder. “Giving them the opportunity to continue their current responsibilities and take on additional work on the side or within the company in different departments of their interest is a great incentive. They're still doing what they're required, yet providing more value by helping other areas on their free time.”

2.Job swaps

JCD Repair, a small chain of electronics repair shops based in Seattle, offers employees a “job exchange” reward, letting them swap positions with another worker at another location. The employees pay for their own travel and lodging but get the chance to spend time in a new city -- a sort of working vacation.

“This means one of the guys from our Chicago shop can take a working vacation to Seattle and at the same time, one of our Seattle guys can come to Chicago,” says Matt McCormick, owner of JCD Repair. “The only thing we ask is that they inform our store managers and that no shifts are left uncovered at either location.” For many companies, such exchanges would be logistically difficult. But McCormick says they work well for JCD Repair because all of the company’s shops operate in basically the same way and employees don’t have to learn anything new to switch to a different location.


Training and development programs can be a valuable incentive for employees of small businesses, who typically don’t enjoy the same access to such opportunities as workers at larger companies. At Sammis & Ochoa, LLC, a public relations firm in San Antonio, Texas, the co-owners pay for high-performing employees to attend two industry or personal development events each year within the state of Texas.

“For example, two of our coordinators successfully met their goals for the first quarter of 2012, so we are sending them to Dallas to attend a blogger conference that they selected,” says co-owner Mario Ochoa. “I like this reward because you can reward a team member and fulfill your goal of continuing education.”

4.Happy hours

Most employees savor a chance to unwind and let loose after a stressful day at work. Give them something to look forward to by occasionally hosting your own company happy hour. Jacobson says his clients have done this successfully in a communal area of their offices, bringing in music, pizza and a beer keg, as well as at nearby bars or restaurants.

“It’s really a simple idea, but most companies don’t realize that if you approach a local bar or restaurant and let them know you intend to bring 30 or so people on an off night, such as Monday or Tuesday, the venue will bend over backwards to accommodate you,” Jacobson says. For instance, the establishment might waive a private room rental fee or offer discounted food and drink specials.

5. Personal perks

Some entrepreneurs find that the best rewards vary based on an individual employee’s personality. “You just have to know your team,” says Jonathan Robinson, founder and CEO of, an online college bookstore that rewards loyal customers with free textbooks, based in Birmingham, Ala. “We're pretty small so I have to stay in tune with the preferences and pulse of our employees. It's my job to recognize when they need an extra bump or something to recharge on.”

Robinson says the company finds that for Generation Y, “the perks are in the details.” For instance, all new hires complete a questionnaire that includes items about their favorite candy, music and local restaurants, “which gives us some ammo when rewards come up,” he says. Recently, an avid golfer was rewarded with a free round at the best local course. Another employee received a $100 gift card to the restaurant of a local celebrity chef, and another, IMAX tickets to the premiere of The Dark Knight Rises.

Should the Small Business Administration (SBA) Be Abolished?

We hear a lot about the vital role of small business in the U.S. Especially in election years.

But that raises the question: How vital is the role of the federal government in promoting the role of small business in America? And specifically, how vital is the Small Business Administration in that promotion?

The SBA's supporters argue that it plays a crucial role, guaranteeing billions of dollars in loans for small businesses each year and providing an army of counselors and information resources for those who need help. It particularly focuses on those who, some say, have been failed by conventional lenders.

But the SBA's critics say that the agency's loans do more harm than good. The loans go to only a tiny fraction of the small businesses in the country, for example, and help the recipients compete with small businesses that aren't similarly subsidized. Thus, instead of playing a crucial role in the U.S. economy, the critics say, the agency really is directing resources where the market has determined they aren't needed.

Yes: It Is a Waste of Money

Congress created the Small Business Administration in 1953 to fix a specific problem: Lenders allegedly were turning away large numbers of small businesses that, if given a loan, would generate untapped economic growth.

It is questionable whether this problem ever existed. However, there is plenty of evidence that today the SBA hurts more small businesses than it helps, wastes taxpayer money and distorts economic activity.
The SBA's main activity is to provide government-backed loans to qualifying small businesses. In fiscal 2011, the agency requested $1.5 billion in discretionary outlays. However, total outlays, which include projected payouts for defaults, were $6.2 billion. In the past, requested outlays were closer to $1 billion. Also, the gap between that request and actual outlays used to be much smaller, but the agency has suffered increased losses in recent years on its guarantees. How this trend will evolve depends on the economy and whether default rates on SBA loans continue to increase. Currently, outstanding loans guaranteed by the SBA—and federal taxpayers—total about $92.9 billion.

Negligible Benefits

For all that real and potential cost, the SBA's effect on economic growth is negligible at best. The problem is that SBA loan guarantees go primarily to businesses that have been rejected by conventional lenders, businesses judged by private investors as unlikely to create jobs, marketable innovations or new economic productivity. The SBA wrongly assumes that every high-risk borrower has the potential to succeed.

One might argue that such risks are justified, because the SBA is an important source of small-business lending. However, the loans it guarantees benefit a relatively tiny number of firms. According to the Government Accountability Office, the SBA flagship loan program accounts for only a little more than 1% of total small-business loans outstanding. So, for the most part, SBA loans help a fraction of small businesses compete with unsubsidized small firms.

The agency does indeed run other programs, typically with results as unimpressive as its loan activities. There have been instances of poor oversight, for example, of its preference programs intended to carve out a percentage of federal contracts for small and disadvantaged businesses. The SBA also offers some training, technical assistance and "know-how" courses, but this should not be the role of the federal government, and it isn't needed. The private sector is already providing such services through private associations like the National Federation of Independent Businesses.

The SBA loan program is best understood as a subsidy to banks. Borrowers apply to an SBA-certified bank. The SBA guarantees 75% to 85% of the value of loans made in the flagship program. The banks then boost their earnings by selling the risk-free portion of the loans on a secondary market. Ironically, it's also the biggest banks that do the most business through the SBA.

The SBA and its proponents constantly talk about how the types of firms they serve are vital to job creation. But the latest research argues it's younger businesses, not small ones, that drive employment growth. The data show that real job creation doesn't kick in until the new/small businesses survive and grow into larger operations.

SBA proponents dismiss the research, saying young and small businesses are one and the same. It is true that most new, or young, firms start out small. But the ones that end up creating huge numbers of jobs don't remain small for long.

Take your corner pizza restaurant. In 20 years, it may still employ only a dozen people. It won't be young anymore, but it will still be small and it will never be a source of job creation like the SBA touts as part of its mission.

Seen and Unseen

More than 150 years ago, French economist Frederic Bastiat noted that many economic fallacies persist because the beneficiaries of government actions are easily visible, while the victims are harder to identify. The SBA is a classic example. Small-business owners who get subsidized loans feel good (so do the banks that profit from the loans), but we can't identify how that capital would have been used absent government intervention. We can count the jobs created at the subsidized businesses, but we don't know how many more jobs might have been created if market forces determined the allocation of capital.

That's the economic analysis. The political analysis is that politicians have successfully sold the SBA as a program to help small business—a widely held belief that's almost as sacrosanct as baseball, motherhood and apple pie. In reality, the SBA is a form of corporate welfare, and America's biggest banks are the only clear winners, leaving taxpayers on the hook for billions of dollars.

No: Its Role Is a Crucial One

Small businesses created two of out three net new jobs in the U.S. from 1993 to 2009. About half of the people who work in this country are employed by a small business.

With unemployment still over 8%, now is not the time to eliminate one of the most important resources available to America's job creators.

The power of the SBA isn't just measured by the number of loans it makes. The Small Business Administration helps keep capital, contracts and know-how flowing to small businesses. In fiscal 2011, the agency guaranteed $30.5 billion in loans to about 61,000 companies, helped small businesses win nearly $100 billion in government contracts and mentored one million entrepreneurs through its network of business counselors, such as the 13,000 volunteers of Score, a nonprofit association of business counselors.

Through its Small Business Development Centers, Women Business Development Centers, and similar facilities that help minorities, women, veterans and other business owners, companies of fewer than 500 employees can learn about marketing and forecasting, and how to navigate the federal contract system. Some 14,000 counselors and trainers, including Score volunteers, help entrepreneurs get started and help established owners take their companies to the next level. The training resources are mostly free and are delivered in person or through a variety of media.

Aiming for Success

Such training gives these businesses the greatest possible opportunity to succeed. The SBA further collaborates with many private nongovernmental organizations to offer additional training, resources and technical assistance.

Even if the number of loans made by the SBA is relatively small, the aid goes to some of the most important, and most in need, sectors of our economy. In a 2009 study, the Urban Institute found women and minorities were three to five times as likely to get a loan through the SBA as they were through conventional lending.

I spoke recently with a woman in Tennessee who, after failing to get bank loans to launch a small manufacturing company, obtained an SBA loan within 45 days. Now, a year and a half later, she is preparing to meet with SBA counselors to expand her business and begin exporting her goods. She has two employees and several contractors, and is looking to hire.

Women and minority business owners play a substantial role in our economy already, but could contribute so much more. Get rid of the SBA, and they will contribute so much less.

The argument that SBA loans are given to applicants with poor plans and prospects, as judged by the market, misses a key point: The market too often is misjudging the viability of many of these businesses. Research shows women start their businesses with less capital than men, and there's a widespread perception that it is harder for women- and minority-owned businesses to get loans from financial institutions than it is for similarly qualified white men to get loans.

This isn't because women-owned businesses are less likely to succeed; it's because the market mistakenly perceives they are less likely to succeed.

Critical Advocate

The SBA is an advocate for small businesses with lenders at all times, but its role is especially important during economic downturns, when the squeeze on commercial credit can disproportionately affect small businesses. The SBA played a key role in arguing for policies to force the nation's biggest banks to resume lending to small businesses after the financial crisis hit in 2008.

The agency also worked closely with community banks to encourage more lending during the recession, and recently worked with 13 of the largest banks in the U.S. to increase their commitments by $20 billion over the next three years.

President Barack Obama recently elevated the SBA to a cabinet-level agency. Making SBA Administrator Karen Mills a cabinet member gives small business a seat at the government decision-making table like never before.

Those who wish to abolish the SBA cite research that makes the puzzling assertion that it is young businesses, not small, that drive job creation today. I doubt that any small business will understand this argument. Small and young businesses are one and the same. Small businesses employ about one-half of U.S. workers. Of 120.6 million nonfarm private-sector workers in 2007, small firms employed 59.9 million and large companies 60.7 million. About half of small-business employment is in second-stage companies (10 to 99 employees), and half is in firms 15 years old or older.

For our economy to grow and to become competitive again, we must increase our investment in our people and our resources.

Work It Out: 5 Key Steps to Starting a Business

Being an entrepreneur is a dream for so many people. The idea of being your own boss and working in a field that you’re interested in and passionate about is a luxury that many don’t get to live in their 9 to 5. The truth is a lot of new businesses fail within the first three years. So I thought I’d share five key tips for planning a successful start to your entrepreneurial journey.

1. Think it through. The first thing you need to figure out is whether being an entrepreneur is right for you. Every successful business owner I know works above and beyond the 40 hour work week and more conventional jobs. There are, of course, benefits to being your own boss. You can put your own ideas into motion, make decisions that define the course of your company, and enjoy the limitless potential to earn more. So take your time and think it through. Make sure you’re the kind of person who likes to give yourself challenges taking on a new project and sees possibilities where others see problems. Dreams play a role, but what counts is action, and if you’re willing to put in the work, it is absolutely possible to influence your destiny.

2. Put pen to paper and plan. Develop your ideas and your business plan.This is where the work begins. A dynamic business plan can help you determine the path you plan to take with your company, turn ideas into a tangible constructed business, and is even necessary in securing financing from lenders and investors. It can help in identifying weaknesses in terms of capabilities or local competition, and can communicate your vision to potential colleagues or partners. If you want to be a business owner, regardless of the industry, your first capability should be your product or service, but your second capability should always be business itself. If you don’t know what an Executive Summary or an Operational Plan is, Google it, research it, and learn! It’ll be the first of many hats you’ll have to wear as a small business owner.

3. Make it legit. Choose a name for your business – something unique and easy to remember – and register your business with the necessary levels of government. You’ll need a Business Number, which will serve as your account number for dealing with the government regarding payroll, taxes, and other activities. You can use this Business Number to open a business bank account so you can start keeping personal money away from business money. Do it right from the start to avoid potentially devastating complications down the line.

4. Money, money, money. Financing is often the most challenging aspect of starting a business, but there are so many resources available out there to get your business off the ground. The government provides financing to help start-up businesses, some that need to be repaid and some that don’t. There are also various private sector financing opportunities that you might be able to secure. Do your research and take advantage of the resources that exist.

5. Get to work! Put your dreams into action, and get ready to roll your sleeves up and delve right in! This is your moment to shine and to build an empire out of nothing! It won’t happen overnight, and it won’t happen without some sleepless nights and stressful moments, but if you’re willing to put in the work, the sky’s the limit! Good luck!

Hey, Small-Business Owner: Do You Shop Local?

If you've been trying to keep shoppers loyal to your small business and out of the big chain stores, you're not alone. Small retailers have been trying to harness the "shop local" movement to hang onto their customers.

But here's a question for every business owner out promoting the advantages of dealing with local merchants: Do you walk that talk?

As I listen to the endless drumbeat of objections to how the big companies operate -- most recently, the flap over Amazon's price-checking app over the holidays -- I wonder how many small-business owners apply their shop-local philosophy to themselves?

Behind the curtain at your store or home business, where do you shop?

Do you use an independent shipping firm to truck your goods? Buy your office supplies from a small independent, or maybe at Staples?

Are you featuring products from small, local manufacturers, or do you buy in bulk from giant corporations?

In my town, I've watched store after store that tries to get by purchasing items in bulk from Costco or other big chains and then reselling them. Inevitably, they go bust. Why? Besides being more expensive, you're not differentiated enough. You're selling the same old stuff. You can bust out of that rut and stock products that are less easily price-compared by investigating local suppliers instead.

One way local businesses can get some real buzz going is to buy local themselves, and to feature how they buy local in their marketing. Several restaurants I patronize do a great job of this, with menus describing the locally raised beef and produce they're using in their dishes, down to what farm it's from.

That's a powerful way to attract shop-local oriented consumers and give them a more compelling reason to visit you. It also lets small businesses support each other directly, and can help build new relationships for marketing.
